A large piece is a layout problem
A back is not a flat poster. The spine, shoulder blades and lower back change the way a figure reads. A sleeve has turning points at the shoulder, elbow and wrist. The reference has to be adapted to those surfaces instead of being stretched until it loses its shape.
The first conversation should settle where the composition starts and finishes, which subject stays dominant, whether the background connects separate areas, and whether black and grey or colour keeps the hierarchy clear.
